Google Shopping Ads | Performance Max Management

When Google Ads comes up for an e-commerce site today, the conversation is mostly Shopping and Performance Max. Both run on your product feed — which means the accuracy of your data in Google Merchant Center determines results just as much as the campaign setup does.

Performance Max is the automated format Google has pushed hardest in recent years, combining your entire inventory (search, shopping, display, YouTube, Gmail) into a single campaign. It’s powerful but it reduces control — which makes getting the setup and the data you feed it right more critical than ever.

The product feed: the layer you don’t see but that decides everything

Most of the performance of Performance Max and Shopping campaigns comes from the quality of your product feed, not your campaign settings: the right category, clear titles, current price and stock, quality images. A store with a weak feed falls behind no matter how well the campaign itself is built.

Before setup, I go through the feed: are there missing fields, do product titles match how people actually search, is the category mapping correct. The biggest improvement usually shows up here, not in the campaign settings.

The reduced control in Performance Max

In Performance Max, you can’t see as clearly which keyword or which placement triggered spend, the way you could with older campaign types — Google keeps this deliberately limited. That bothers some advertisers, but it’s the reality: the system leans more heavily on automation.

We don’t give up control entirely. Audience signals, brand exclusion lists, asset groups, and search themes let us steer the system. It’s not throwing budget into a black box — it’s limited but real direction.

ROAS targets and realistic expectations

Setting a ROAS (return on ad spend) target is easy; getting the system enough data to actually hit that target is a separate matter. Setting an aggressive ROAS target on a newly launched account or one with low conversion volume can constrain the system and suppress spend.

We start by talking through the account’s real conversion volume and margin, then set the target accordingly. Picking a random number and saying “optimize for it” usually locks the campaign up instead.

Has Performance Max replaced classic Shopping campaigns?

Largely, yes — Google has restricted creating new Shopping-only campaigns. But in some accounts a hybrid setup with the classic structure is still possible, and sometimes preferred for more control. We decide based on your account.

My Merchant Center account got rejected — what do I do?

Rejections are usually caused by a policy violation or missing/incorrect data — a missing return policy, a price mismatch, that kind of thing. Reading the rejection reason and fixing it gets you a faster result than filing an appeal most of the time.

Should I stop a campaign right away if ROAS is low?

Not right away. Especially in Performance Max, the system needs time to learn, and stopping early resets that learning. I’d recommend not making a call until you’ve got a few weeks of stable data.

Does Performance Max work with a small product catalog?

It can, but with fewer products the data volume is lower, so the learning process takes longer. If your catalog is small, set your expectations accordingly — an impatient budget plan can lead to disappointment here.

On a fixed monthly fee both sides are watching the wrong thing: you watch a fixed cost, the other side watches how many more contracts like this they can line up. Working by the hour puts us both in front of the same thing — the real value of the work that got done. I know not having an upfront answer to "how much will this cost in total?" is the natural cost of this model. But instead of paying a fixed fee for months to a setup that is not producing results, you only pay for the qualified time spent on your work — and you see exactly where that time went, start to finish.
